The confidence premium.

When intelligence is everywhere, confidence is the advantage. The scarce asset is no longer the ability to produce work; it’s the ability to stand behind it.

For most of business history, producing good work was the hard part. A well-argued report, a thorough tender, a defensible estimate: these took scarce expertise and scarce hours, and organisations that produced them faster or better won. AI has quietly broken that equation. Competent output is now abundant. Anyone can produce a fluent report in an afternoon; soon, everyone will.

When every competitor’s documents read well, reading well stops being a signal. The question buyers, boards, regulators and courts actually ask shifts one level down: can you stand behind this? Where did the figure come from? Who approved the assumption? What is this recommendation actually resting on? Abundant intelligence makes those questions more common, not less, because everyone knows how easy fluent output has become.

Confidence is a property of the system, not the people

Most organisations answer those questions with heroics: the manager who remembers the job, the analyst who reconstructs the spreadsheet, the week of archaeology before an audit. That’s confidence rented by the hour, and it leaves with the people who hold it.

Durable confidence is structural. It comes from four mechanisms working quietly underneath the work: evidence: every claim traceable to something real; permissions: everyone seeing exactly what they’re entitled to, inherited rather than improvised; approval: a human decision, recorded, at the moments that matter; and provenance: a record that only grows, so that what was true stays checkable. None of these is glamorous. Together they change what an organisation can say out loud.

Where the premium shows up

The premium is not abstract. It appears in the tender where your numbers carry their sources and the competitor’s don’t, and the evaluator can feel the difference. In the audit that takes an afternoon instead of a month. In the dispute that ends early because your ledger and the client’s agree, and both parties watched it being written. In the insurer, the financier and the acquirer who each price your business a little differently because your record answers their questions before they’ve asked them.

Each of these is a small margin. They compound, the same way ungoverned work compounds, but in the other direction.

Intelligence you can rent. Confidence you have to build.

This is why we say Square One sells confidence rather than AI. The models will keep changing hands and changing names; whatever is best this quarter, your competitors can rent it too. What can’t be rented is an operating model in which everything your organisation produces and decides is grounded, approved and on the record. Put that foundation in place and every new capability, including each new generation of AI, makes the premium larger, not riskier.
